Morning Brew is the reference case for newsletter sponsorship at scale. Alex Lieberman and Austin Rief started it in 2015 as a daily email summarising business news for students, grew it with a referral programme that became the model for the whole industry, and by 2020 had about 2.5 million subscribers and roughly $20 million in annual revenue, almost all of it from advertisers. In October 2020 Insider Inc. (Business Insider's parent) bought a majority stake in a deal reported at around $75 million.
The property
A free daily newsletter, later a family of them (Emerging Tech Brew, Retail Brew, Marketing Brew, HR Brew), plus podcasts and social channels. The product is attention from a specific demographic: young professionals who read about business every morning. Open rates in the 40-50% range on a list of millions meant each send delivered over a million opens, which is inventory a media buyer can price.
The revenue mix
- Newsletter sponsorships were the core: a primary placement and secondary placements in each send, sold directly by an in-house sales team at CPMs well above the marketplace average because the audience was defined and the sales team could prove it. Brands like CBRE, Fidelity and Discover ran long campaigns.
- Direct ad sales across the newsletter family, podcasts and social, packaged into multi-channel deals as the company grew. This is the same method a small newsletter runs through Paved or Passionfruit, executed with salespeople instead of a marketplace.
- Podcast sponsorship on shows such as Business Casual and Founder's Journal.
No paywall, no paid tier. The founders chose reach over subscription revenue because the sponsorship market for a large, well-defined audience paid better than a paid tier would have converted.
Why it worked
Growth came from the referral programme (readers earned swag for sign-ups), which turned the list into its own acquisition channel, and from a consistent editorial voice that made the newsletter something people actually read rather than archived. The sales team could sell on opens and clicks, not just subscriber counts, because engagement was high and measured.
The exit is the other lesson: a newsletter with an owned, engaged audience and a direct sales operation is an asset a larger publisher will pay for. Insider bought reach and a demographic it lacked.
What to take from it
Newsletter sponsorship scales linearly with engaged opens, and the ceiling is set by how well-defined the audience is and whether someone is selling it. At a few thousand subscribers the marketplace does the selling; at Morning Brew's size, a sales team does.
