Lenny's Newsletter is the clearest modern example of the paid-newsletter model working at scale for an individual. Lenny Rachitsky, a former product lead at Airbnb, began writing answers to readers' product and growth questions in 2019 on Substack. The free list grew through referrals inside the tech industry; the paid tier, around $15 a month or $150 a year for the full archive and the best pieces, converted a meaningful share of a professional audience whose employers often pay for it. By 2024 the newsletter had several hundred thousand free subscribers, tens of thousands of paying ones, and revenue that Substack and press coverage have placed well into the millions per year.
The property
A newsletter for product managers and growth people, backed by a large private community for paid subscribers, a weekly podcast with senior guests, and a job board. The audience is narrow and valuable: people who make software decisions at companies with budgets, which is the profile that converts to paid at the highest rates and that sponsors pay most to reach.
The revenue mix
- Paid newsletter subscriptions, the core: Substack's one-click paid tier, priced at the professional end. Because the topic is career-relevant, many subscriptions are expensed, which removes the price sensitivity a consumer newsletter faces.
- Podcast sponsorship: Lenny's Podcast grew into one of the most-listened product shows, with sponsors (software tools aimed at the same audience) buying host-read placements at premium CPMs.
- Job board: employers pay to reach the readership with product and growth roles, the standard job board model applied to a list that is exactly the candidate pool they want.
- Community access bundled with the paid tier, which raises retention because members stay for each other.
Why it worked
The paid tier sells expertise the reader cannot get elsewhere, from someone with credibility in the field, to people for whom $150 a year is trivially justified. The referral loop inside a professional niche is strong: colleagues forward it, and forwarding is how a paid newsletter grows. And the additional lines, the podcast and job board, monetize the same audience without asking readers to pay more, which is the diversification pattern every large newsletter eventually adopts.
What to take from it
Free-to-paid conversion of 3-8% is the planning range on the paid newsletter guide; a professional audience sits at the top of that range and at a higher price. If your list is narrow and career-relevant, the paid tier is the first thing to build, and sponsorships and a job board come after. The newsletter platforms page compares Substack's 10% with the flat-fee alternatives that matter once revenue is large.
Methods in this case study
Paid Newsletters Medium
A free newsletter with a paid tier: extra issues, full archives or the good stuff, billed monthly on Substack, beehiiv or Ghost.
Memberships & Paid Communities Medium
Readers pay monthly or yearly for access, extras and each other: the most reliable recurring revenue a small publisher can build.
Podcast Sponsorships & Host-Read Ads Medium
Pre-roll, mid-roll and host-read spots priced per thousand downloads, the highest CPMs in media.
Job Board Postings Medium
Employers pay to post roles to your audience; niche boards charge $100-500 per post and sell featured and subscription tiers.
